What changed for Woof Gang Bakery

The challenge

National franchise. Per-store booking pressure.

Woof Gang Bakery is one of North America's largest specialty pet retail and grooming franchises: 200+ stores across the US and Canada, with new locations opening every month. The product is excellent, the brand is loved, and the in-store experience converts on its own.

The problem is system-level: every new store opens with no local awareness, no Google Business Profile authority, and no booking pipeline. The franchise can't wait six months for word-of-mouth to fill the books, every NSO (New Store Opening) needs to hit grooming capacity inside 90 days or unit economics break.

Multiply that across 200+ active locations plus a monthly NSO cadence, and you have a paid-media operation that has to run 1,000+ live campaigns at any given time, every one of them tuned to the local market, the local store's groomer capacity, and the local audience.

01

NSO Booking Cold Start

Every new store opens with zero brand recall in its 3-mile catchment. Bookings have to come from paid acquisition from day one: there is no organic floor.

02

Per-Location Variance

What works in Tampa doesn't work in Toronto. Per-store ad sets, per-market creative, per-radius audience: managed at franchise scale without losing local nuance.

03

Groomer Capacity Constraints

Over-booking is worse than under-booking. Demand pacing has to match each store's actual grooming capacity: booking surges create cancellations and reviews suffer.

04

System-Wide Operations

1,000+ live campaigns is not a campaign problem, it's an operations problem. Naming convention, budget pacing, audit cadence, and rollup reporting all need to scale together.

Our approach

Three layers. Built for system scale.

National prospecting at the top, per-store conversion in the middle, Google local intent capture at the bottom. Every layer feeds the next. Every store gets the same playbook, tuned to its market.

01

National Prospecting · Meta

Brand awareness and TPV (Top-of-Funnel Profile Visits) flights running at frequency 5-10× across the 3-mile radius of every store. Top prospecting campaigns hit 11M+ reach. Builds the warm audience pool that every conversion campaign feeds from.

02

Per-Store Click_BookNow · Meta

Dedicated Meta conversion campaign per location: geo-tight ad sets, store-specific creative, Click_BookNow as the conversion event. Hundreds of these running in parallel. Top campaigns deliver 2,500+ bookings each on a single flight.

03

Google Local Intent Capture

Per-store Google Ads with local search intent: "dog grooming near me", "[city] puppy grooming", call-only ads, plus GMB optimization. Peak monthly CVR hit 38.15%. Direction requests and calls from ads roll directly into store booking systems.

The results

Three years. System-wide scale.

How it unfolded

Timeline

5 phases
1

2023 Q2: Account Onboard

Took over the franchise system's paid-media operation. Built the naming convention, audit cadence, and rollup reporting needed to run 1,000+ campaigns without losing per-store visibility.

2

2023 H2: Per-Store Architecture Built

Rolled out the per-store Meta conversion playbook: geo-tight ad sets per location, Click_BookNow as the conversion event, creative templated to local market. Foundation for everything that came after.

3

2024: NSO Playbook Locked

Codified the NSO (New Store Opening) playbook: 4-week pre-launch prospecting at frequency 5+, soft-open conversion ramp, 90-day capacity target. Every new store now hits booking floor inside 3 months.

4

2025: Google Local at 30%+ CVR

Google local intent capture stabilized at 25-35% monthly CVR across the system. Peak hit 38.15% in September. Average cost per conversion held at $3.30 even as spend scaled.

5

2026 YTD: 1,530 Campaigns · 200+ Stores

1,530+ campaigns live and historical across the franchise system. Top prospecting flights at 11M+ reach. Top conversion campaigns at 2,900+ bookings per flight. The engine runs itself, we just keep it tuned.
